We do a commission pot. All the commission gets combined together and divided out by employee hours. This helps the strong sales staff help the weak sales staff. This makes them work as a team and learn as a team to make more money on their check.

Shantilly,
Can you give more detail as to what you set for daily goals? I kinda like your idea of dividing the commission but does your top salesperson feel cheated and does your bottom one do less? I think that would happen in my case. Just wondering.

I was actually getting on here to post this question....
What about giving my employees their tans based on their sales? Right now, my staff tans for free and gets to use any lotion they choose for free but their sales are AMAZINGLY low... should I take something away in order to get them to work harder? Also, currently no one here is SmartTan certified. Will putting them all through SmartTan training make a big difference?

I see your point with this, but what about the "weak" aka lazy employees that truly do not try because they know the good sales people will bail them out. I understand your teamwork thing and that might work for you, but imo its iffy. Also the ones that do sell the most and are good at it, might get ticked because they are having to bail out the lazy ones

I tried the Bingo game. I think I made it too hard but an employee finally won. I posted a congrats sign and gave her the money in cold hard cash. Now my other employees are taking notice and want me to do it again. Since we are (hopefully) heading into busy season, I'm going to keep it the same.

I'm having this same problem now. How does the bingo game work? Do they have certain lotions they have to sell or amounts, or what? My girls can't sell anything! I am the only one who seems to do it. They get commission, they tan free, and I have given them lotion, although now they have to buy their own but they get a discount. I can't just fire them, because I can't be here all the time, and I also can't afford to keep having them certified one after another. They are all smart tan certified. I have tried to train them on selling lotion and upgrades etc. but they just don't do it. Sat. one worked for 8 hours. She brought in $40 That's it. She sold a few single sessions and two packets of lotion. WTH? And it wasn't lack of customers.

What the Bingo game or other games do is teach your staff that they have a lot of power over what the clients buy.

We haven't done Bingo, but we have done race tracks... single products are in their "lane" that they must sell to move their horse or car... once they sell that product, they move around the track to the next product.

They learn that once they focus on trying to sell that one product, they really CAN sell it... this gives them confidence in selling.

Most staff are willing to sell, they just need the right tools & motivation.

I started a bingo board on Feb 1 st for all staff. I did not put what was on the card till AFTER they sold it. That way, they had no idea what to sell until a staff member had sold it. Call it blind bingo if u will. As the cards started to fill up they could look at each others and see what they needed. My biggest fear was them pulling it out in front of a customer and saying....oh u have to buy this so I get a square. The opposite happened, if one staff sold something she already had on her card, she would let another staff member sell it to get the square, so they actually helped each other upsell. One line I gave them a bottle of the new bronzing moisturizer , so they could all try it out and promote it. (we couldnt keep them in stock after that) 4 corners I gave them a basket of gift certificates ( totalling 50 bucks worth for gas, nails, hair and department store) Full card ..... they all have 2 or 3 squares left, but same squares, so they dont no what they need, but are figuring it out by process of elimination..... I am giving them personalized license plates but they have to be tanning related. This is killing them cause they dont no what it is I am giving them, just give them clues. ie, has to do with tanning, something I have seen in quite a few towns, its usually moving , has 6 - 8 letters. Sales are up considerably.

Oh yeah, total retail value selling everything on the card is $2500.00

What is your commission structure? I think i am being too generous now and am wanting to change it up.

So they have to sell the equivlent to how much you pay them a month and then they make commission on anything above that? wonder how my girls would react if i changed the structure now?
