What is the best way to make it through the off season as a salon owner? Any hints?

Conservation, cut down employees, manage your time, cut back your hours maybe. I'm not an owner but I work for one and these are things I see each year.

When I cut down on hours I have a few tanners complain that they can't come in any other time except early morning and late evenings. I don't want to loose them during off season; however i can't afford to stay open for two more hours waiting on one person either.

I am buying a tanning salon that has been in bussiness for 17 years. Im new at this! What do I look for and what questions should I be asking?
