How the saying go you can lead a horse to water but you cant make them drink it. They cant remember to give the new customer free eye wear and a packet of lotion.I want customer to see what it is and the important of lotion and eye wear together. So giving them % dint work for me. Believe me I given 10 % on lotion and 3% on packages , and still got the same result.
Do you conduct a sales training meeting teaching sales technique once a month and pay them for being at the meeting? No procedure, only sales? Discussing objections they are running into. Having them roll play and sell each other during the meeting? making it fun. If you have children you should know that you can't tell someone once and think it will stick. They will learn through repetition. You can't tell someone to do something without showing them exactly how to do it repeatedly. You are probably paying them very little so you can't expect them to be self motivated. You must engage them, acknowledge them when they do well and be willing to constantly work on increasing their sales skills. You must have sales incentives and know how to use them. A poor sales is typically a result of poor management.

When product trainers come in their primary focus is to familiarize your staff with the products. That new knowledge must be molded by you into additional sales training.

Re: PAY STRUCTURE HELP!!!!!!

Thank you everyone for your input. We have a great group of girls and honestly I feel as though "rewarding" them for their sales is fair. I know...some people would have bought anyways; but if the girls are rewarded then they are more excited to sell and we have now structured it to where the girls get more for higher level/1 year packages and price accordingly. We will see how it goes. As for the manager; we have hired her and will allow her to earn her own commission for one month and then set up a structure in which she will be paid off of increase in employee/salon sales...

Re: PAY STRUCTURE HELP!!!!!!

Some of my staff have suggested pooling commissions and sharing in proportion to hours worked. I have always paid per employee performance and have never heard of pooling commissions. Does any salon owner currently pool commissions? Why? Thanks! Mark

Who suggested it? The lower performing staff or the higher performing?

Some shifts are naturally busier than others. As long as you are looking at performance PER client, it won't matter if they see 20 customers or 100 - it will be proportional

They are not worried about the needs of customers, they are worried about their commission checks.

Commissions do not create competition between employees; they are not competing against anyone. They are "free agents", which means that they don't really care how the store is doing or their fellow employees for that matter. They might as well be door to door salesmen. You have created a bunch of self centered, self absorbed humans who just happen to go to the same place to work. Actually, that is perfect model for our current generation if you think about it. I'll bet they tell their friends and customers to only buy things from them when they are in the store.

If you are motivating them with those parameters, that will be your result.
The fact is those salons that pay commission do a great deal more business than you do. The incentive for working in sales is that you have the ability to control how much you are paid. Who wants to work in sales where they are not rewarded for the business you generate. If I am paid the same no matter how I perform what is the motivation to excel. This is not fast food or a factory, it is a sales driven business. Have a great pay structure with goal and commission incentive, provide great sales training and hire the right people. This is so important for the success of your salon.

Re: PAY STRUCTURE HELP!!!!!!

The number one and two reasons for unhappy employees. Feeling under paid and under appreciated.
